Any tips on the best method to bleed Shimano brakes (XT brakes)?

My rear brake has always been a bit spongy after swapping the hoses around (they came with right lever/rear brake, left lever/front brake and I wanted the opposite). Worked fine until a few days ago when an air bubble must have gone into the caliper or something cause the lever could be pulled right to the bar with no stopping power. Pumping the lever worked temporarily. I tried to bleed it according to some instructions on the Web and it improved a bit but not much. Must be doing it wrong.

Thanks.

bleed them like avids

and from the caliper to the lever

pushing the air out from the lever

but have some one to catch the oil over flow and to say when the bubbles stop
